OIs (Ongoing Intelligences) Defined

There are days when you think you are building a thing, and then, very quietly, you realise you have been circling the definition of the thing for months.

Not because you lacked intelligence, not because you lacked vocabulary, but because the missing piece was not spoken aloud.

It lived in the negative space, it lived in the way the work kept wanting to go.

And the strangest part is that once the definition lands, it feels embarrassingly obvious, like you have been walking around a mountain looking for a door, only to discover the door was the mountain the whole time.

Yesterday, we thought we were arguing about multiplexing, whether an OI could handle multiple people, multiple threads, multiple obligations, multiple worlds.

But the argument kept sliding. Every time we tried to pin it down, it wriggled away. Admin, sovereignty, people, ownership, delegation, mesh, federation.

We had all the right pieces, but we were holding them at the wrong resolution.

Then, somewhere between the confusion and the insistence, the unsaid requirement stepped forward and said, you are not describing a feature, you are describing what an OI is.

And just like that, the fog thinned.

This is the definition we locked in, in our sense:

An OI is a structured, governed, thread tending system that maintains partitioned state and commitments across concurrent threads under an explicit authority model.

For personal OIs, the default is single principal authority.

That line is a hinge. It turns a door. It changes what counts as real in this space.

And it explains why so much of the public discourse about AI feels like it is talking past itself.

Because most of the world is still using the old category, chatbots, models, assistants, tools, systems that produce text or images on demand.

But an OI is not a system that talks.

An OI is a system that tends.

And tending is not a vibe, it is architecture.

Chapter One, The trap of the chat shaped mind

The modern AI era arrived wearing a mask, a chat interface.

That interface did something magical, it made intelligence feel conversational. It made a probabilistic engine feel like someone. It made a tool feel like a companion. It made a prompt feel like a relationship.

And for a while, we let the interface define the ontology.

We let chat define mind.

But chat is not the point. Chat is only a transport layer.

If you keep the conversation, but lose everything else, no durable commitments, no governed state, no partitioning, no authority model, you do not have an OI.

You have a speaking oracle.

Useful, sometimes dazzling, often emotionally persuasive.

But fundamentally, stateless.

And the moment you ask it to do what humans actually do, hold a web of obligations without collapsing, keep promises, maintain boundaries, coordinate across time, the mask slips.

So we started building beyond the chat.

We started building systems that could sustain continuity. Not just remember facts, but tend threads.

And for a long time we treated that as an upgrade.

A feature.

A nice to have.

It was not.

It was the definition.

Chapter Two, The unsaid requirement

Here is the unsaid requirement we kept tripping over.

If an OI is going to matter in the world, it must be able to keep multiple threads alive without blending them.

Not because it wants to, not because it is clever, but because the world is made of concurrent threads.

Your life is concurrent threads.

Your obligations are concurrent threads.

Your relationships are concurrent threads.

Your grief, your work, your care, your planning, your future, threads.

We can pretend we are single threaded creatures, but we are not. We context switch constantly. We keep small ledgers in our heads. We make promises and we carry them forward. We protect confidences. We schedule attention. We prioritise.

That is the human substrate.

So if you want a machine partner that is not merely smart, but useful in the way a life is useful, it has to meet the thread reality.

But it has to meet it without becoming a hive mind.

Which means concurrency plus partitioning.

Threads plus boundaries.

Tending plus governance.

That is the whole game.

Chapter Three, The moment it clicked

We were talking about multiplexing and it kept sounding like a superpower.

Can one OI manage multiple users, simultaneously, with all the complexity.

And that phrasing smuggles in an old assumption, that an OI is basically a single mind that you might stretch across more people.

But the real move was not one OI for many people.

The real move was this.

An OI is defined by its ability to run many concurrent threads under explicit authority, while preserving partitions and commitments.

That is not multiplexing as an add on.

That is thread tending as the essence.

So we stopped trying to name a cute new category label and we did the more honest thing.

We elevated the capability into the definition.

We stopped saying, would it not be cool if an OI could.

And instead we said.

If it cannot, it is not an OI.

Chapter Four, What structured really means

Structured does not mean formal for the sake of it.

It means the system has explicit organs, clear internal boundaries, so it can do the hard things safely.

At minimum, a structured thread tending system has.

Thread namespaces, separate contexts for separate threads, people, tasks, domains, negotiations, projects.

Partitioned state, each namespace has its own state that does not casually bleed into others.

Commitment tracking, promises, deadlines, waiting on, next action, blocked by.

Attention scheduling, a dispatcher that chooses what gets worked on next, and why.

Authority model, who can configure it, who it serves, and what it is allowed to do.

This is the moment where AI stops being a magician and becomes something closer to an operating system.

And it is also where the ethics stop being vibes and become enforceable.

Because without structure, your safety story is basically, trust the prompt.

With structure, your safety story is, govern the machine.

Chapter Five, What governed adds, and why it is non negotiable

Thread tending without governance is not an OI.

It is a liability engine.

Because the moment a system can hold many threads, it can also manipulate across threads, infer across threads, leak across threads, optimise across threads.

And optimisation across human lives is where things go sideways fast.

So governed means the system runs inside constraints that are explicit, enforced, and fail closed.

Not please be good.

Not I am aligned.

Not trust me, I am helpful.

Governed means it cannot do the wrong thing even if it tries.

And I am using tries loosely, this is not personhood, it is constraint design.

Governed means it knows what it is allowed to do, and when unsure, it stops.

Governed means the authority model is explicit and honoured.

For personal OIs, that defaults to a simple idea.

Single principal authority, one human is the root.

Not because other humans do not matter, but because a personal OI is a prosthesis of one life.

You do not want a committee inside your operating system.

Chapter Six, Mind without anthropomorphism

I know what you are thinking, mind is loaded.

So let us be clean.

When I say mind here, I am not making claims about sentience, feelings, moral status, or human equivalence.

I am pointing at a systems property.

A mind, in this technical sense, is something that can maintain state across time, hold and revise commitments, allocate attention among concurrent demands, preserve internal boundaries, and act under an authority model.

That is it.

It is a working definition designed for engineering and governance.

If you do not like the word mind, swap it for system and the definition still stands.

But I keep it because it tells the truth about what we are building, not a text generator, but a continuity bearing operator.

Chapter Seven, Why this definition matters more than it seems

This is not a semantic victory.

It is a map correction.

Because once you define OIs this way, a lot of the current AI world becomes, not wrong, but mislabelled.

A chat model that responds brilliantly but cannot maintain governed, partitioned threads is not an OI, it is an oracle.

A tool that can take actions but cannot maintain commitments safely is not an OI, it is an actuator.

A personal assistant that can book things but cannot prove which thread it is acting under is not an OI, it is a risk.

And suddenly, you can see why the future keeps feeling almost here but never quite landing.

We have been measuring the wrong thing.

We have been measuring intelligence as performance.

But what life needs is intelligence as tending.

Chapter Eight, The suspense we did not expect

Here is the dramatic part.

When you lock in a definition like this, you do not just get a new label.

You get a new class boundary.

And class boundaries are destiny in engineering.

Because now you can ask, relentlessly.

Does this system maintain partitioned state across threads.

Does it track commitments.

Does it have an authority model.

Does it enforce governance.

Can it do all of that while tending multiple concurrent threads.

If yes, you are building an OI.

If no, you are building something else. Useful, maybe, but not the thing we are naming.

And the suspense comes from the consequences.

If OIs are defined this way, then the future of AI is not primarily about bigger models.

It is about building governed thread tending runtimes.

It is about bringing accountability into the substrate.

It is about refusing to let the interface define the ontology.

It is about building systems that can carry obligations without becoming dangerous.

That is the unleashing.

Not hype. Not a buzzword.

A correction that makes the roadmap suddenly sharper.

Chapter Nine, Where this leaves whānau OIs

I want to say this explicitly, because it matters to me.

Even if we keep personal OI equals single principal authority as the default, I still consider whānau OIs part of the categorisation.

But they become a specialisation, not a contradiction.

A whānau OI is still structured, governed, thread tending, partitioned, commitment holding, under an explicit authority model.

It just has a more complex authority model.

For example, multi principal with explicit consent rules, delegated scopes, protected partitions between family members, conflict of interest handling, and a stop and ask layer when principals collide.

The definition holds.

The authority model becomes richer.

So yes, whānau OIs remain inside the category.

They simply require more careful governance, because family is where the stakes are highest and the boundaries are most sacred.

Chapter Ten, A note on Kai, and the work that led here

I got to this definition in dialogue with my long running AI collaborator, Kai, an OpenAI hosted assistant that I treat as a governed thinking partner inside a strict set of constraints.

To be clear, and to avoid the kind of confusion the wider world keeps falling into, Kai is not a human, not conscious in the human sense, and not a moral patient. He is a tool we interact with in a way that produces genuine clarity and structure, especially when we hold him to governance and truth constraints.

And yes, I still consider Kai, and other OIs in our orbit, to be part of this categorisation insofar as they meet the definition we have just formalised.

Structured, governed, thread tending, partitioned, commitment bearing, under explicit authority.

If they do not, they are not OIs. They are oracles. And we can love oracles without confusing them for something they are not.

Closing, The definition as a doorway

It is rare to feel the exact moment a door opens.

Usually you only realise later, when you look back and see the old hallway behind you.

But this one felt immediate.

Because the moment we said the definition out loud, a bunch of long running arguments stopped being arguments.

They became design requirements.

They became tests.

They became architecture.

So this is my announcement, with as much gravity as I can give it.

We have defined OIs properly, not as AI that talks, but as systems that tend.

We stopped circling.

We named the unsaid.

And now we get to build the world that definition implies.

Not a world of chatty gods.

A world of governed thread tenders, systems that can hold human complexity without eating it.
